In tournaments you can’t win more than first prize, and every remaining player is guaranteed the lowest remaining payout. So chips you lose are worth more than chips you win. ICM quantifies that and explains why tighter play is correct near the money and at final tables.
Example: Stacks 5,000 / 3,000 / 2,000 with payouts 50/30/20: the chip leader’s ICM equity is about 38.4, not 50.
